One of the biggest questions for a technically sound team with terrific connections, investor resources and a network of support is. . .

What do I actually do? WHAT SHOULD BE MY STARTUP?

Most approach the question of what to do as a startup by examining the resources they have on hand, the people they know in their network and the skills they have. Somehow if they put everything out on a conference room table, the solution as to what they should create should somehow conjure up from the various pieces and inform them.

THE "Me Too!" APPROACH

Because they have the capabilities and resources, many startups do a "me too!" copy of a global internet service, but service a much smaller market such as Taiwan (22 Million pop.).

TAKING THE MACRO APPROACH

Instead of starting from what resources do I have available and what skill sets do I have, try the reverse. Ask yourself, if I were in Taiwan, what would I build?

For instance, Silicon Valley is undeniably the place for great consumer focused startups. Therefore, that's where you'd go to mix it up to produce a killer consumer app. While Silicon Alley (NYC)  with it's high concentration of top global banks, international law firms, advertising agencies and Fortune 500 companies is known for its business to business startups.  So that's where you'd go to work on an excellent B2B platform. Likewise in the case of Israel, which is in a desert surrounded by it's mortal enemies, and thus security is top of mind; therefore, Israel is the home of top security software. (You with me so far?)

Given the above generalizations, if we were to use location as a determinant, then if you are in Taiwan, what would be the startup business that would make sense, given your locale? Taiwan?

THE WORKING THEORY - What would you build if you were in Taiwan?

What's the DNA of Taiwan?

1. Taiwan's economic success has been built on global trade - the business of understanding brand company needs, outsourcing and sourcing components to put together into a single product. Therefore, it would make sense that Taiwan would create a service offering to solve global trade challenges. Thus, Patisco was born! What are some of the other possibilities for global companies that would originate from Taiwan?

2. I've often heard of Cultural and Creative Innovation as a possibility for Taiwan. Often pointing to the concept of helping bring folk art, Taiwan made aboriginal products, and so forth to the global market. Definitely an admirable idea, but I think the French may have cornered the market on this arena - see LV, Champagne, and everything else Louis the XIV made popular.

3. Cuisine is another one I've heard of, especially the idea that there are so many cuisines, foodies, terrific night market food stalls. . . I don't know how to put that on-line for a global audience, but some smarter than me will come up with it. All I have observed is that I'm uncertain what is Taiwanese cuisine. There are a few signature dishes, but I'm not as a collective if they make a cuisine. Perhaps you'd know?

Regardless, the point is if you're a Taiwan startup, perhaps take a look at Taiwan's DNA, the core essence, and see if there's something there that you could bring to the global stage - such as a SaaS platform that helps manage the complex communication, processes and people involved in the global trade process.

Global trade has been a process and domain that is essentially the backbone of the world global economy and also originates from the days of the early European explorers trying to make their way into the China market or the trade routes through the Middle East bringing spices and other goods to Europe. It became harnessed by our Taiwan elders who turned it into a global phenomena, but the key point is that it's something that most of the world - at least the Western world is unfamiliar with. (I must admit as a young man, when I heard of global trade or import/export, I didn't quite understand what that entailed. I thought - so a manufacturer sells a couple of items to a middle man who then sells it to your local retailer - how complicated can that be? Well, after hanging with Patisco for the last five years - you have no idea how complicated the process is!)

Hopefully this has opened up a new possibility for you, yes, you the Taiwan startup team or any startup team from any locale in the world.

Think about what your culture, history, society could bring to the global stage. What makes sense as a startup that you'd bring to the world using locale as a determinant.

With the Weiya season at a close (Weiya - a tradition especially in Taiwan of celebrating Tu Di Gong, the god of wealth and merit, and marking the end of the Lunar Year. It's an opportunity for employers to thank their employees for all the hard work of the past year), it's time to dust off those business plans and focus, re-focus, and/or pivot.

PROS/CONS of BUSINESS PLANS
Lots of debate surrounding business plans, whether to do them or not is the question. The Cons are a startup team hiding out in their business plan process, determined to get their plan exactly "right" before moving forward. Or the concern that putting down every thought in 88 pages of documentation, only to abandon it with the next monthly pivot. Time better spent doing something else?

In sales, we're often taught to "Plan Your Work, Work Your Plan." The Pro of doing a business plan is that it forces you to think through your ideas and the mere act of committing them on paper helps to clarify your messaging. 

Do you need a completely polished and typo free business plan? Its depends. Are you creating it for an investor? Or do you need some guiding principles to clarify your thoughts and share with your teammates and partners? I'm more for the later. Some of the teams under Xceleration Labs guidance have recently committed to paper their business plans (even after months and years of operations). 

BUSINESS MODEL CANVAS
If a business plan sounds daunting, try out the Business Model Canvas, an excellent Lean Startup tool, to help clarify your thinking. There are plenty of excellent guides out there to help you clarify your thoughts. Ash Maurya does an excellent tutorial that you can find on youtube.

After you've used the business model canvas to work through your thinking, that should help guide your business plan, as it has guided Patisco's re-focused plan. More to come in a later blog post. Hint: 2015 should see a rapid expansion into more business lines and more geographies.

KUKY WORLD
Another team, Kuky World, had the advantage of attending a business school class and get guidance from one of their Professor to develop a more traditional institutional investor oriented business plan. 

For this exercise, the Kuky team (Yale Entrepreneurial Institute Summer Fellow) was asked to create a more focused and niche marketed plan. This plan should serve as a great jumping off point to build one of the most unique and "kooky" e-commerce sites to come along in a while. 

Kuky World will bridge Chinese designers and Chinese manufactured products with US audiences. Stay tuned, as it should be an interesting entrant into the highly competitive e-commerce marketplace. CEO Mavi Miller is banking on her curating skills to carry the day, and she is quite the fashionista, as an excerpt from the Kuky business plan attests, "For the last ten years, Miller has been passionate about finding unique products. Colleagues, friends and strangers on the street regularly ask her where she bought these items." - a reference to the unique items she may be wearing or carrying at the moment!

The question is how do we get people to know about the website and more importantly to use the website.  How do we get them to trust us?

Step 1: Patisco through their Pedaling Forward marketing program got one giant step closer, through an article published in Bicycle Retailer, the bicycle retailer industry trade magazine.  This front page article generated several multiples of interest from bicycle retailers.

CEO, Even Chung, met correspondent Lynette Carpiet at this year's Sea Otter Classic, and the two hit it off.  The result is a featured article.  This is the second year that Patisco members have attended this traditional North American opening of the bicycle season.  Its being part of the community that has generated this media coverage.

Step 2: Make sure your website is not just a showcase about you and what you do, but more about what's in it for your user audience?  Not to rest on their laurels, Patisco has also revamped their website (as mentioned in an early blog), but more importantly they've made changes to the system to allow even the end consumers to find those interesting, hard to get, innovative and great quality parts made in Taiwan.  They also feature a store locator so a consumer can find a local retailer from which to buy the products, as ordered via the Patisco system.

Step 3: Be sure to find the crazies!  As in the classic Crossing the Chasm, you've got to find the early visionaries, the early adopters.  Those willing to take the risk, a chance on something new, especially when your target audience may not be first movers.  Thus, Pedaling Forward continues to recruit brand ambassadors (as mentioned in a previous blog).

What's great at the brand ambassador level is that these sponsored riders often field test and report on products introduced into the market - good for marketing, good for factory feedback.  In addition, they have the power to acquire parts at discounted prices for fellow riders.  This is referential selling at its best.  

Its all about the circle of trust.  Once in the circle, the ride is smoother.  Trust exists.  More users are willing to give it a go!  The flywheel turns one more rotation faster.

How Do You Connect Dozens of Suppliers with Hundreds of Dealers? Brand Ambassadors.

When working in Cloud Computing (formerly called SaaS), your challenge, among many, is to get at least two audiences on to the same platform.  This is usually one of those Chicken-Egg or Egg-Chicken issues.  One audience won't go on-line without the other.  In the case of Patisco.com, the two audiences they needed to make the whole business to business communication work (feedback loop) were dealers and suppliers.  If there weren't any suppliers on Patisco, there would be nothing to look at, because you need suppliers to put their goods on line so that the system would have things to look at.

Suppliers were reluctantly to commit resources to stocking items (even virtually) until there was an audience to view their on-line products.

Patisco has not only gotten both groups on to the system, but are "Cementing the Loop" with factory visits of manufacturers in Taiwan from Patisco's Pedaling Forward US brand ambassadors. These ambassadors (such as Chris Sontag and Chelsea Summer Brown) are cyclists who not only test these factory products in races (and in some cases won!) and other road conditions, but review the products and also spread the word to retailers about these wonderful, innovative, hard to get, high quality parts.  Its a win-win for all parties.  To learn more about the Pedaling Forward program, please check out their recently updated webpage: Pedaling Forward

This year's March 2014 Taipei Bicycle Show was a far cry from last year's show as Patisco made the rounds discussing their Pedaling Forward Program.

In 2013, only a year earlier, despite the team having worked extremely hard for the previous 12 months, the team lacked demonstrable success.  Fortunately, their clients (Taiwan's suppliers) were understanding and its likely that the four showgirls that Patisco team hired to distribute "Pedaling Forward" bags didn't hurt either.

Fast forward a year later, and the success is pouring in, with over 30 suppliers on the system connecting with hundreds of dealers from nearly a dozen countries - the business communication and feedback loop is a fly-wheel that is spinning faster and faster.  Patisco's Pedaling Forward program also boasts nearly 10 "brand ambassadors" in the form of semi-pro and pro bicycle riders from multiple continents.  Each testing new and innovative parts (some featured at this year's show) and providing feedback directly to Taiwan manufacturers in order to improve these components as well as meet market needs.  Certainly a win-win for everyone involved.

So with these "brand ambassadors" in the mix, I suppose we'll have to say good-bye to Patisco's show girls, as none were hired for this year's show.  Before we bid a final adieu, we take one last long look at the Patisco show girls (see photo above) who had been a fixture of Patisco's marketing effort at the Taipei Bicycle Show in years past, but are "special effects" that are no longer needed as the story of Patisco continues to grow deeper and more meaningful.

Sometimes when joining a Startup, passion, determination and a good working atmosphere can get you through the good times as well as bad, but at times, it really does come down to getting some new swag every once in a while to make it all the more sweeter. It wasn't unusual in NYC during the early 2000s for just hired internet employees to receive a care package in the mail, outlining their non-compete agreement, stock options plan, and a company t-shirt!  Times have certainly changed, but that doesn't mean we still can't 
sometimes make it about the little things in life, and let the bigger things take care of themselves.

Often times, you've spent months on your product and you're convinced that buyers will flock to your product and solution because you have the most bells and whistles.

Many with experience in promoting and selling software know that often times the most powerful selling tool is the story - what problem are you solving, what's your solution and why is its a difference maker.  Find the  "sizzle" (as in the sizzle of grilling steaks) to gain audience interest and then talk about details.  Yours truly, practiced for hours in preparation to provide a demo of the Patisco product at last year's 2013 HP Horizons Startup Event.  Turns out, industry experts and VCs had no interest in seeing the demo, only learning the story and how Patisco would be revolutionary.

During the HP Horizons Startup Event, CEO Even Chung, often found himself providing the story of Patisco with the use of a visual aid - such as a super light bike frame.  (See below photo) Even talked to such interested parties as John Sontag of HP about how Patisco supports dealers from around the world to buy factory direct from Taiwan manufacturers, but more importantly to allow dealer and manufacturer a communication platform in which to exchange ideas and provide feedback.  The result is innovative Taiwan products making it to the market and direct front-line feedback from dealers to manufacturers. No Demo Necessary.

Last week, Hewlett Packard Taiwan hosted a terrific "Silicon Valley meets Taiwan" event.  20 local Taiwan startup teams both hardware and software attended the 3 day event to learn more about startup enivronment in Taiwan as well as the latest from HP Labs.  Each team got a chance to pitch to investors, the 2 winners of which will be invited to Draper University.

A terrific event and amazing to see so many "mature" startups.  Taiwan startup ecosystem has certainly continued to mature.  Great networking opportunity.  The potential highlight was the ultimate "elevator pitch" on the Taipei 101 elevator!

Sometimes, internet and mobile startup companies could learn a thing or two form old school sales and marketing techniques in their efforts to gain users for a new platform housed in the Cloud.

A very common challenge in building a B2B platform is the enablement of multiple parties on this new system.  It is often difficult to cajole and push hesitate users onto a new platform.  Patisco through its Pedaling Forward program targeted for the bicycle community managed to gain 100+ bicycle shops throughout North America and Europe working together with 30+ bicycle and bicycle component manufacturers in Taiwan!

This process has literally been a door to door process of meeting with many suppliers in Taiwan and then subsequently meeting many bicycle retailers at Bicycle Shows, Events as well as simply walking in the door of their respective shops in various parts of the world.

In this day and age, some times some good old fashion Door to Door sales is what it takes to build a platform of users.  See classic film about legendary Bill Porter in this Door to Door Film Clip.  Porter who was born with cerebral palsy, refused to take disability and instead convinced the Watkins company to let him work a 7 mile route selling Watkins catalogue goods door to door.  His optimistic determination enabled him to become the company's top seller!

Taiwan is the best (and probably even ideal place) for startups that are focused on business, trade, and manufacturing related. In my view, Taiwan's startup environment is not for the young, unexperienced, fresh-out-of college folks; it's for the more mature, business savvy, culturally-tuned, and to some extent: the witty and fearless bunch. Connections and networking is vital, and understanding how "business is done here and there" is essential in just surviving in the environment here. Thinking and planning in global terms is necessary, unless you just want to be a startup that focuses on the tiny population on the island. And, to my fellow Taiwan peers who are planning to do a startup: business is cruel, get used to it. It's a dog eat dog world no matter where you are, stop whining and just do what you have to do to make your startup survive and succeed. Because if you're not willing to give 120%, then go find a 9 to 5."

There are lots of theories, books, blogs and other information on startup failures, successes and lessons learned.  That said, never underestimate the importance of Good Fortune as a key ingredient for any startup success.

Why tempt fate?  If the local tradition dictates to start all businesses with a visit to your local temple, why not?  The Patisco team indeed did so before the general release of their SaaS platform some time ago.  They followed their temple visit and prayers with some cake cutting and brief remarks by Patisco CEO Even Chung (yes, that is a balloon logo of Patisco behind Even) at Patisco headquarters.
